KPI design

Short answer

Most Canadian businesses do not have too few metrics tracked, they have too many, none clearly defined, and none tied to a decision anyone actually makes, so KPI design starts by cutting the list down to the handful that would change what you do next.

Start from the decision, not the data

Ask what number, if it moved this week, would actually change a call you make, and build outward from there. Everything that survives that filter earns a spot on the dashboard. Everything else, however interesting, gets left off, because a dashboard that tracks everything gets read by no one.

Six to ten, defined once

Most businesses land on six to ten working metrics once the filter runs. A construction contractor tracks cost per project and change order volume; a retailer with locations across provinces tracks same store sales and shrink; a software company tracks net revenue retention. Each metric gets a written definition, exactly what counts, what does not, and which system it pulls from, so it means the same thing regardless of who calculates it.

The part templates skip

A generic dashboard template built for a US audience typically buries or ignores GST/HST remittance status and provincial payroll source deduction timing, both of which are operational realities for a Canadian business, not just compliance line items. We build those in where they actually drive a decision, rather than leaving them off because a template did not have a field for them.

Kept current, not just built once

Where your systems connect automatically, the dashboard updates itself. Where they do not, a short manual step gets built into the monthly routine. We revisit the set periodically and retire anything that stopped earning its place, because a stale metric on a dashboard actively hurts more than an empty one. Feeds directly into fractional CFO review calls.

Questions

Frequently asked questions: KPI design

Why do most dashboards stop getting used after a month or two?

Usually too many metrics with no clear owner or decision attached. We start narrow on purpose, at six to ten metrics, so the dashboard stays something people actually open.

Should GST/HST status be on our operational dashboard?

For most businesses, yes, since a remittance coming due changes near term cash decisions the same way an overdue receivable does, even though it is a compliance item rather than a sales metric.

Does the metric set differ by province?

The metrics themselves rarely differ by province; the underlying data sometimes does, particularly around payroll deductions and sales tax treatment, and we build the dashboard to reflect that.

What if a metric we relied on stops being useful?

We review the set on a regular cadence and retire anything that no longer changes a decision, rather than letting the dashboard grow indefinitely.

What exactly is included in kPI design?

A working set of KPIs chosen for your business model and stage, and a written definition for each metric so it is calculated the same way every time. This work runs inside Google Sheets or Excel, whichever your business already has in place, and it rolls into your regular monthly close rather than sitting off to the side as a separate, unreconciled process.

How many KPIs should we actually track?

Fewer than most businesses start with. We typically land on 6 to 10 metrics that map directly to a decision you make regularly.

Will the dashboard connect automatically to our software?

Where your accounting and operating systems support it, yes. Where they do not, we build a simple manual update into the monthly routine.

Do KPIs differ by industry?

Yes. A restaurant group tracks different numbers than a SaaS company. We start from what drives your specific business, not a generic template.

How is kPI design priced?

Pricing for kPI design depends on your transaction volume, the software you use, and how much cleanup is needed before ongoing work starts. Current ranges are published on the pricing page, and your exact fee is confirmed in writing before anything begins.
